Today 80 percent of our SEO revenue is retainer. Lesson 4 - margin discipline. Agency margins are easily destroyed by scope creep, unpaid overruns, unbilled meetings and freelancer cost overruns. Track time per client engagement weekly. If a retainer is consistently consuming 1.5x the billed hours, either renegotiate scope, raise the retainer price, or fire the client. Aim for 35 to 45 percent net margin on retainer engagements after fully-loaded staff cost. Lesson 5 - own the strategy, outsource the production.
Senior strategists are expensive and hard to hire. Junior production roles (citation submission, GMB photo upload, basic on-page edits) can be done by trained junior staff or vetted freelancers at 30 to 40 percent of senior cost.
